Why MQLs are a weak target for SaaS SEO
A marketing-qualified lead is a form fill that meets a scoring threshold. As a target for SEO it has three problems. It rewards volume: a gated template that attracts students produces MQLs nobody will buy from. It ignores the product: in a self-serve business the important conversion is a sign-up that activates, not a form. And it stops too early: an MQL that never becomes an opportunity is a cost, not a result.
Teams that target MQLs tend to drift towards top-of-funnel content and gated downloads. Teams that target activation and pipeline build the comparison, integration and pricing pages that sit closer to a decision, which is where most SaaS sites are thin.
The SaaS SEO metrics that matter
| Metric | Definition | Source |
|---|---|---|
| Organic sign-ups | Trials or free accounts where the first session came from organic search | GA4 key event, joined to product analytics |
| Activation rate | Share of those sign-ups that reach your activation event, such as a first project created or an integration connected | Product analytics |
| Organic demo requests | Demo or sales-contact forms from organic sessions | GA4 and CRM |
| Sales-qualified opportunities | Organic leads that sales accepted and opened a deal for | CRM |
| New MRR or ARR | Recurring revenue from accounts whose first touch was organic | Billing system or CRM |
| Expansion revenue | Upgrades and seat growth from those accounts | Billing system or CRM |
The first two are the leading indicators for product-led growth; the middle two for sales-led; the last two answer the question a board actually asks. All six need one thing in common: the first-touch source has to travel with the account from the first visit to the billing record.
Setting up the tracking
- Store first-touch source on sign-up. Capture channel, landing page and UTM parameters when the account is created, and write them to the user or account record.
- Define activation once. Agree the single event that predicts retention in your product, and report it for organic sign-ups separately.
- Pass source to the CRM. For sales-assisted deals, copy the account's first-touch source to the contact and the deal.
- Join to billing. Tag recurring revenue with the original source so MRR and expansion can be reported by channel.

Mapping content to the metrics
| Stage | Page types | Judged by |
|---|---|---|
| Problem | Guides, templates, free tools | Sign-ups that activate, and clicks on to product pages |
| Category | Category, use-case and industry pages | Sign-ups and demo requests |
| Shortlist | Comparison, alternatives and integration pages | Demo requests and activated sign-ups |
| Decision | Pricing, security and implementation pages | Opportunities and new recurring revenue |
| After sign-up | Help-centre and onboarding content | Activation rate |
The sector background, including how SaaS buying groups approve a tool, is on SEO for SaaS companies.
Product-led and sales-led SaaS measure differently
| Product-led | Sales-led | |
|---|---|---|
| Primary conversion | Self-serve sign-up | Demo request |
| Leading metric | Activation rate of organic sign-ups | Sales-qualified opportunities from organic |
| Revenue metric | New MRR from organic-sourced accounts | Pipeline value and closed ARR |
| Typical time to read results | Weeks | One to several sales cycles |
Many SaaS companies run both motions, with self-serve for small teams and sales for larger accounts. Report the two separately; blended numbers hide which motion search is feeding.
What a SaaS SEO report should show each month
- Organic sign-ups and their activation rate, this month and trend
- Organic demo requests and opportunities
- New and expansion recurring revenue from organic-sourced accounts, by quarter
- The pages behind those numbers, by buying stage
- What shipped, what is next, and what is not working
This is the report format on our SaaS SEO agency work, available from the Growth package at £3,000/month; see pricing. For how to turn these numbers into a return on investment, see how to measure B2B SEO ROI.
